We pull the traces and classify each failure: wrong data, wrong reasoning, wrong action, or useful work held up by unnecessary review. The evidence tells us which problem the pilot actually has.

Week 2 · Recalibrate

Move the checkpoints

Checkpoints move to where the math says they belong: removed where errors were rare and cheap, added at the one step where they were expensive. Evaluation suites get written from your real historical cases.

Week 3 · Redeploy

Prove it under measurement

The pilot returns to production under monitoring. We test it against the intervention rate, correction rate, and cost per outcome that you approved. If it misses the target, the report explains why it should stop.

Thin logging is itself a finding: it usually means the pilot was never measurable. We reconstruct what we can from outputs and interviews, and the recalibration adds the logging that should have existed.
